I guess I will experiment in single missions or naval academy.I was in the middle of a convoy yesterday and didn't want to show my periscope, figured I could launch from the hydrophone indicator or from the free view screen.Hate being rammed while sitting at periscope depth.

20 metters (19.99 was it) for all but the XXI, that is up to 50 meters.

The answser is "air-economy", divers count the amount of air they use while diving so as not to run out while still diving. Every 10 meters you add an atmosfere of preassure, which means that at wave-level you have 1 atm. 10m depth 2atm 20m depth 3 atm....and so on, this meaning you use up 3 times the amount of air for firing your torpedoes at 20m compared to the surface. And having only a fixed amount of compressed air which they also used for trimming, diving deeper or surfacing the boat, they really don't want to run out while beeing far below the surface.
hope this helps a bit
